The Challenge
St-Donat Bakery, a family business with nearly 100 years of experience in Quebec and Ontario, was facing operational issues due to its expansion and ongoing growth. The bakery used many different tools that did not communicate with each other, leading to difficulty in finding reliable information and lack of agility. The billing and ordering process was complex and prone to errors as St-Donat manually encoded its invoices from a large number of distributors. The bakery did not have a centralized system to track inventory for its 6 external warehouses from which distributors get supplies at varying frequencies. As production and shipping data was manually entered on a daily basis with no possible control, it could lead to situations where the bakery produced 1,000 pies from one batch per day and shipped 1,500 without tracking the discrepancy. As part of its LFSC22000 certification for food safety, not all products could be traced during the annual recall exercises performed by St-Donat.

St-Donat Bakery is a family business with nearly 100 years of experience in Quebec and Ontario. The bakery has been experiencing 10-20% annual growth, selling 4 million pastries annually, of which 80% are distributed in large food chains, such as Sobeys, Metro and Loblaws. This continued growth led the bakery to double in size 5 years ago, which resulted in a number of inefficiencies in their employees’ daily tasks. The bakery used many different tools that did not communicate with each other, leading to difficulty in finding reliable information and lack of agility. The bakery did not have a centralized system to track inventory for its 6 external warehouses from which distributors get supplies at varying frequencies.
The Solution
St-Donat Bakery decided to implement Fidelio Cloud ERP to centralize all the bakery’s data, reduce cost and maintain margins due to better visibility, and revise the company’s operational processes by simplifying and improving their structure. The bakery set a budget of 350,000 dollars to launch its project and hired a dedicated project manager to lead the implementation of the ERP system. The bakery listed all the constraints that the bakery had to take into account when choosing an ERP partner, including multiple warehouses, handheld computers for distributors, compliance with FSSC standards, and outdated computer equipment. Fidelio Cloud ERP was chosen for its expertise, web functionality, traceability and batch management functionality, ability to connect to the ecosystem of the bakery’s deliverers, flexibility, and simplicity. The implementation of the ERP system was divided into 3 phases: integration of sales, purchasing, accounting, and part of inventory management; integration of production, inventory transfers, and work confirmation processes; and integration of payroll, pay and production expenses.
